LinkedIn Outreach for B2B Agencies: A Practical Playbook

# LinkedIn Outreach for B2B Agencies: A Practical Playbook

For most B2B agencies, LinkedIn has quietly become the most reliable channel for new business — and the easiest one to ruin. The platform rewards relevance and punishes scale without thought. Agencies that treat it as a numbers game burn through prospects and reputation at the same speed. Agencies that treat it as a system build a pipeline that compounds.

This playbook covers how to run outreach that converts, from definition through follow-up.

## Start With a Definition, Not a List

Most agencies jump straight to building a prospect list. That’s the wrong first step. Before you pull a single name, decide what a qualified conversation looks like. Not a meeting — a conversation worth having.

Ask three questions. Which industries have you delivered results in? What company size can actually afford your retainer? What trigger event makes them need you now — a funding round, a new CMO, a product launch, expansion into a new market?

When you can answer those, your list builds itself. When you can’t, you’ll build a list of strangers and wonder why nobody replies.

## Build Segments, Not One Big List

A single export of 5,000 names is not a campaign. It’s a mailing list waiting to underperform.

Break your audience into segments of 100 to 300 people who share a real characteristic: same industry, same size, same trigger. Each segment gets its own angle, because a fintech founder and a healthcare operations director don’t care about the same problem even if you solve it the same way.

Tight segments let you write better messages and measure what’s working. Broad lists hide the signal.

## Write Messages That Don’t Sound Like Outreach

The fastest way to get ignored on LinkedIn is to sound like every other agency. “Hi {{first_name}}, I came across your profile and was impressed by your work. I help companies like yours grow revenue. Would you be open to a quick chat?”

That message has been sent millions of times. It asks for something and offers nothing.

Lead instead with something specific and true about them. Reference a real signal — a post they wrote, a hire they made, a product they shipped. Connect it to a problem they’re likely facing. Keep it short. Three sentences is usually enough.

The goal of the first message is not to sell. It’s to earn the second message.

## Connect Before You Pitch

Sequence matters. A cold pitch to someone who hasn’t accepted your request reads as spam. Building the relationship first — request, brief context, then the ask — reads as a person doing business.

A workable sequence:

1. Connection request with no pitch.
2. After acceptance, a short message referencing something real.
3. A value-first follow-up — an insight, a resource, a relevant observation.
4. The soft ask: a conversation, not a commitment.

Each step earns the next. Skipping steps is why most outreach fails.

## Follow Up More Than Feels Comfortable

Most replies come after the second or third touch, not the first. Agencies that give up after one message leave most of their pipeline on the table.

Follow up with something new each time — a different angle, a relevant case study, a genuine question. Never just “bumping this to the top of your inbox.” Value on every touch, and stop the moment someone says no.

## Measure What Moves, Not What’s Easy

Open rates and acceptance rates are easy to track and not very useful. The numbers that matter:

1. Reply rate per segment, so you know which audience engages.
2. Positive reply rate, so you know if your message reads as relevant or annoying.
3. Conversations to calls, so you know whether your qualification is real.
4. Pipeline per segment, so you know where to double down.

If a segment produces replies but no meetings, the audience is interested but you’re solving the wrong problem. If it produces nothing, move on. Kill campaigns fast.

## Keep a Human on the Other End

Every automated message eventually meets a real person. The moment someone replies with a genuine question, a human should take over — fast. Slow responses kill warm interest, and templated answers kill trust.

Automation should handle the repetitive first touch. It should never handle the conversation.

## The Compound Effect

Outreach works as a system: tight segments, relevant messages, patient follow-up, honest measurement. None of it is clever. All of it is consistent. Agencies that run it for six months stop competing on cold traffic and start competing on relationships — which is the only advantage that doesn’t reset when the algorithm changes.
